So in ZvP I've really started to see the importance of upgrades after learning that Zerglings with a lower carapace upgrade than Zealot's attack upgrade die in 2 hits as opposed to 3. Although I guess this is quite irrelevant now as Zergs transistion into LurkerLing/UltraLing quiet late but I like to play LurkerLing a lot..
Anyway I started to pay attention to upgrades in ZvP and people seem to stick with just 2 evo chambers when playing 5 Hatch Hydra and upgrade Ranged Attack + Carapace, then Carapace + Melee.. but some people (Mondragon especially!) just get all 3 upgrades at once but I don't really understand the reasoning, if people are going to transistion away from Hydras eventually why continue with Ranged Attack?
So from that I was wondering if people could give some insight as to:
1) When is it a good time to stick with 3 Chambers? Does that involve staying at Lair for a long time and just massing up?
2) Why isn't getting Carapace with 5 Hatch Hydra standard? Carapace still benefits Hydras and when you inevitably switch to Zerglings having that carapace would help a lot
3) If you're playing LurkerLing is the ranged attack ever worth it for Lurkers? This is the only logical reason I see for having 3 chambers

Most zergs today get their 2nd and 3rd evo chambers when +1 ranged is about to finish, then start all 3 ups at the same time. You have to do this because in modern ZvP you are going to be transitioning from hydra/muta or hydra/lurk to hydra/lurk/ling, and you will need all 3 upgrades going, because you are going to be using units that use all 3 ups with defilers for a long time.
Even though your carapace ups won't be even with P's weapon upgrade for a long time, you still need to upgrading melee/carapace so your lings will effective against Ps transition toward a dragoon heavy army later in the game, and your eventual switch to ultralisks later in the game.
The short answer is that you aren't going to be transitioning away from hydras until you have ultralisks, so upgrade ranged.
I already answered #1, but to answer #2, +1 ranged attack is cheaper and more effective against zealot/archon when you are going 5hatch hydra. +1 carapace with lings vs zealots is only a big deal because it reduces the number of hits a zergling can take by 33%. #3, I guess you could upgrade ranged attack with lurk ling if your first 4 bases are going to have gas, but the old standard for lurk/ling was carapace/melee.

Hm what I like doing in zvp I have noticed is I after I put down my hydra den I put down my Evo Chamber as well and then I get carapace. Then sometime normally it just happens to be when my carapace is either 1/2 ironically I place my 2nd getting range, and try to get my third evo chamber a little later which is normally random for me depending on situation.

Is follwing up with hydra/lurk/ling the only reason you'd have all 3 upgrades going? I mean I've seen games where a Zerg switches over to complete lurkerling and he's spending all this gas on upgrades/tech he has like 6 lurkers and the rest of him army lings (specifically ret vs dreiven in the rep section)
