The first season is good. i think it stays somewhat faithful to the manga for the most part. The second season is shit, and is anime original. Then there's the circus one that just aired like last season, which apparently is closer to the manga as a 2nd season.
So basically you can watch 1st season -> circus thingy and completely skip the 2nd season if you're looking for it to coincide with the manga.

Maybe, but the point is, you're supposed to go into watching F/Z with a basic knowledge of the holy grail wars and the overall world setting. Some of the stuff in F/Z is played out in a way that it assumes you already have that basic knowledge from the VN or F/SN. To me that's probably the biggest reason to watch F/Z second/last.

Haruhi is really likable. One of the few female leads that i really like from romcom anime's. She's like similar to Koujo(Last Game) but only not so fucking dense and unsociable lol

Shirobako is selling great, don't think there's anything to worry about. There doesn't seem to have been any noteworthy dropoff in sales from volume 1 to 2 either.
