I watched Fate/Zero before Stay Night and I had no problem whatsoever understanding the story and the events. Of course some elements get clearer when you see F/SN but Zero is still totally OK to watch separately or as a start.

My friend is watching Fate/Zero without watching F/SN, and I ended up having a one hour discussion with him explaining the things that F/Z assumes the audience knows from F/SN T_T He plans on watching F/SN after finishing, but I can only imagine how much less enjoyable it will be after seeing F/Z.

Yep that's exatly it ... I can't really understand what your friend didn't understand from F/Z Zeke... F/SN gives you more information and enlightens the audience concerning some points mentioned in F/Z but F/Z is definitely not meant to be watched AFTER watching F/SN. IIRC it was actually said by Ufotable.

Look Elem, I just mentioned that Type-Moon talk in IRC also includes arguing about Saber, in addition to random Type-Moon trivia. It was a completely harmless comment that wasn't directed at anyone.
